Guided operating-model build

Build the operating model your next move requires.

In four weeks, Quaestor maps how the business actually runs, diagnoses where it breaks, and designs the next state where needed. You leave with a living model your operators can keep using—not a consulting deck.

Who it is for

Operational complexity without enterprise overhead.

This is the stage where the business is too interdependent to run from memory and too specific for a generic playbook.

  • Founder-led service businesses, typically $1M–$10M in annual revenue
  • Roughly 15–60 operational employees across interdependent roles
  • Founders, CEOs, presidents, COOs, integrators, and operations leaders
  • Teams facing a meaningful organizational, technology, ownership, or growth event

Trigger events

Use the model to prepare for change, not explain the damage afterward.

What we diagnose

The operating conditions behind the symptoms.

Ownership

Duplicate owners, orphaned work, roles carrying incompatible responsibilities.

Flow

Broken handoffs, informal queues, missing steps, exceptions no process accounts for.

Decisions

Approval bottlenecks, unclear authority, rules understood differently across teams.

Systems

Critical dependencies, workarounds, duplicate entry, tools with no accountable owner.

Knowledge

Concentrated judgment, undocumented context, single points of operational failure.

Reality gaps

The difference between the official process and the way work gets done.

Four-week process

Investigation, model, diagnosis, handoff.

Week 1

Discover

Leadership alignment, operator interviews, source review, and scope confirmation.

Weeks 1–2

Map

Current-state roles, workflows, systems, decisions, rules, ownership, and handoffs.

Week 3

Diagnose and design

Risk analysis, issue review, priority recommendations, and target-state design where needed.

Week 4

Launch

Model validation, operator training, ownership transfer, and a practical update cadence.

Deliverables

An operating model your team can use the next morning.

  • Current-state operating model
  • Role and ownership map
  • Up to 15 core workflows
  • System and dependency map
  • Decision-rights map
  • Bottleneck and single-point-of-failure report
  • Priority recommendations
  • Future-state design where needed
  • Living Quaestor workspace
  • Operator training and handoff

Client responsibilities

We need access to operating reality.

  1. 1Name one executive sponsor who can resolve scope and ownership questions.
  2. 2Make the relevant leaders and operators available for focused working sessions.
  3. 3Provide existing org charts, SOPs, system lists, job descriptions, and planning material as raw input.
  4. 4Correct the model when the official story differs from operating reality.
  5. 5Assign ongoing ownership before handoff.

Expected outcomes

Clarity you can act on.

  • A shared view of how the company actually operates
  • Named operational risks and the evidence behind them
  • Clearer ownership, decision rights, and handoffs
  • A practical sequence for organizational and system changes
  • A durable operating model for onboarding, delegation, improvement, and future design

FAQ

Before the review.

Is this process-documentation consulting?

No. Process documentation is one output. The work centers on the relationships among roles, workflows, systems, decisions, rules, ownership, and handoffs.

Do we need clean SOPs before starting?

No. Existing material is useful raw input, but we expect the real operation to differ from the documents. That difference is often where the important work begins.

Will you design the future state too?

Where the current-state diagnosis supports it, yes. We do not impose a prefabricated operating system. We design targeted changes from the evidence in your model.

How much time will our team spend?

The exact schedule depends on scope. Expect an executive sponsor, relevant leaders, and selected operators to participate in focused interviews, validation, and handoff. The review call confirms the working cadence.

What happens after four weeks?

The model remains in your Quaestor workspace. Your team can update it as roles, systems, rules, and workflows change. Twelve months of platform access are included.

Can we map more than 15 workflows?

Yes, but not inside the standard scope. We will identify a sensible first model and price any additional scope explicitly before work begins.

Operating Model Review

Start with the change already on your desk.

We will look at the operating model beneath it and determine whether the guided build is the right next step.
